A supplier switch is not a decision, it is a period — and the period is where it goes wrong. In charcoal the period is longer than in most goods, because the minimum order is a full container, production runs on a schedule, and the material is held for weeks after pressing before it can be packed at all. Why switches fail
Two errors account for most of it, and neither is exotic.
A hard cutover on a date. No specification transfer. The spec moves as a description — "the same as what we get now" — instead of as measurable fields, and the first container from the new supplier is then judged against a memory. What has to move is the shape, the size, the packing count for that size, the dimensional tolerance, the certificate parameters with their methods, and one acceptance test with a written criterion. On our side that test is the drop test: the piece is heated until glowing red, held five minutes after heating, then dropped five times from 1.2 m onto a hard tiled surface. It must not break.
There is a third error specific to printed packaging, and it is the one that surprises people. Print tooling. Plates are typically charged once, at the start of a programme, which means there is often a reasonable ownership claim nobody has ever discussed — and even a supplier who releases them willingly may not be able to help, because plates are press-specific and may not physically transfer (anitaplastics.com, 28 August 2026). The one piece of evidence we actually hold
Five of our current buyers came to us from other suppliers, and what they reported about that previous supply was consistent: cracked briquettes, odour they attributed to under-carbonisation, and long production lead times. Those are their reports about unnamed previous suppliers, not findings of ours — we tested none of it, and we publish no view on which country or which class that supply came from, because we were not told. What happens to my printed packaging?
Ask your incumbent in writing who owns the plates and whether they will be released, before you begin — and expect that even a released plate may not fit another press. How do I make sure the second container matches the first?
By making the approved sample the reference in the contract rather than in the conversation. On the buyer’s request, the factory signs a retained-sample agreement making the approved sample the production reference for the order — The terms are not recorded on our side: the buyer proposes the form.
